Once the transformation goal has been defined at the strategy level, and based on our experience, the transformation office implementation spans between five to eight months (depending on the type, size and characteristics of the organization) and is divided into three different phases: the design phase, the establishment phase, and the operational phase.

. The design phase extends from 1.5 to three months, and the foundation phase from 3.5 to five months. In both phases, the organizational structure of TO is defined, transformation management methodology defined, project management governance (and interactions with other actors - particularly PMO and SDO) and the tools needed to manage the specific transformation.

. Highly efficient transformation management offices operate through three levels of performance:

1- Strategic level: includes direction-setting, direction in line with the organization's goal and long-term strategy, as well as leadership in organizational culture and values.

2- Management level: includes overseeing the portfolio, identifying and prioritizing investments, with a focus on achieving the vision (horizontally). Management also includes handing over and implementing portfolio planning and overseeing the overall transformation achievement.

3- Implementation level: includes the management and delivery of selected programs and / or projects, with a focus on realizing the value of the initiative (vertical). It also includes monitoring, controls and reports on program and project implementation and operations - quality, schedule and budget.
